The sales team from “Vendor A” just left. They had a slick demo, great donuts, and a charismatic VP. Everyone is smiling. Then the technical team looks at the spec sheet. “Vendor A” doesn’t support SSO. Their API rate limits are too low. Their security compliance is pending.
But the VP of Sales liked them. So you buy “Vendor A.” Six months later, the project fails.
Software selection is often a popularity contest, but it should be a math problem.
If you want to survive your next Board Meeting, you need to prove why you chose the winner. You need a Weighted Scoring Matrix.
In this guide, we’ll destroy the traditional “Yes/No” RFP spreadsheet and replace it with a decision framework that actually works.
The Problem: The “Feature Checklist” Trap
Most companies use a spreadsheet listing 200 features.
- Does it have a mobile app? Yes.
- Does it have reporting? Yes.
- Does it have an API? Yes.
Vendor A gets 190 “Yes” checks. Vendor B gets 180 “Yes” checks. Vendor A wins.
This is fatal logic. “Does it have an API?” is a useless question. A better question is: “Is the API robust enough to handle 1,000 requests per minute?” Vendor A might have a terrible API, but they still get a “Yes.”
The Solution: Weighted Category Scoring
To remove bias, you must group your criteria into buckets and assign a Weight (Multiplier) to each bucket based on your company’s actual needs.
Example: The Security-First Company
If you are a bank, Security is non-negotiable. UX is nice, but optional.
- Security Weight: x1.5 (Critical)
- UX Weight: x0.8 (Nice to have)
If Vendor A scores a perfect 10 on UX but a 5 on Security:
- UX: 10 * 0.8 = 8 Points
- Security: 5 * 1.5 = 7.5 Points
- Total: 15.5
If Vendor B has ugly UX (Score 6) but bank-grade Security (Score 10):
- UX: 6 * 0.8 = 4.8 Points
- Security: 10 * 1.5 = 15 Points
- Total: 19.8
Vendor B wins by a landslide. The math exposed the truth that the “Feature Checklist” hid.
Visualizing the Trade-offs: The Radar Chart
Numbers are great, but visuals sell decisions. A Radar Chart (or Spider Chart) plots these scores on a circular grid. It immediately reveals the “Shape” of a vendor.
- The “Spiky” Shape: High scores in one area (e.g., Tech) but near zero in others (e.g., Support). Good for niche tools.
- The “Round” Shape: Good scores everywhere. A balanced Enterprise choice.
- The “Tiny” Shape: Weak everywhere. Do not buy.
